How AI helps with variation management
AI helps with variation management by turning instructions, emails and site notes into a clear record of each change: what changed, who instructed it, what it costs and what it does to the programme. It drafts variation assessments, change control notices and change orders, and keeps the variation register up to date so the account doesn't drift.
It can't decide whether a change is a variation, what you're entitled to or which rates apply. That depends on your contract, whether JCT, NEC4 or a bespoke form, and on your records. Left to itself, it will also produce rates that look right and aren't. Notices often have strict time limits, so check your contract and take advice wherever entitlement or timing matters.
Start with one live change, such as the next instruction that comes in. Give it the instruction and your contract rates, use a business account with data controls switched on, not a personal one, and check every figure before it leaves your desk.
Where AI helps most
- Logging instructions: emails, site instructions and confirmed verbal instructions turned into register entries with a reference, date, source and description.
- Variation assessments: the change, the cost build-up using your rates, the programme effect and the contractual basis, set out clearly.
- Change control notices: a description of the change, its effect on cost and programme, and who needs to approve it.
- Change orders: formal wording for a change order or project manager's instruction, covering scope, cost and time.
- Register summaries: what's instructed, submitted, agreed and disputed, ready for the monthly cost report.
- Scope comparisons: two versions of a specification or scope compared, with the differences listed for you to check.
Where to be careful
- Entitlement and notices: whether a change counts, and which notice periods apply, depend on the contract. Under NEC4, a late notification can cost you entitlement. Check your contract and take advice.
- Rates: AI will invent plausible rates. Use contract rates, rates based on them, or properly built-up rates.
- Knock-on effects: AI tends to miss preliminaries, design, temporary works, other trades and the programme. Ask about each one.
- Data: client budgets and subcontractor prices are confidential. Keep them in a business account with data controls.
Frequently asked questions
- What is a variation in construction?
- A change to the design, quality or quantity of the work, or to conditions such as access, working hours or the order of work, as the contract defines it. JCT contracts call these Variations, and NEC4 deals with change through compensation events. The definition in your contract is the one that counts.
- What is the difference between a variation and a compensation event?
- A variation is a change to the works or conditions, valued under the contract's rules. An NEC4 compensation event covers changes to the Scope but also other events, such as certain physical conditions or weather, and can change the prices and the completion date through its own notification and quotation process. Check your contract and take advice.
- Should I start work before a variation is agreed?
- Get a written instruction first, from someone with authority under the contract. The value can be agreed later, and most contracts expect you to carry out a valid instruction while the price is settled. Doing extra work without an instruction risks not being paid for it.
- How do you keep a variation register?
- One line per change, with a reference, date, who instructed it, a description, status, value submitted, value agreed and any time effect. Update it weekly and link each line to its records. AI can turn a pile of emails into entries, but check each one against the original instruction.
