How AI helps Commercial Managers
AI helps commercial managers most with the monthly reporting that eats into time you should spend on the numbers: the cost value reconciliation, the cashflow forecast and the commercial risk summary. Those are the three workflows on this page. Each one takes figures you already have and turns them into a clear, consistent report.
AI drafts the narrative, lays out the tables, explains the movements since last month and asks the awkward questions about margin you might skip in a busy week. It doesn't know your true cost to complete, your risk and opportunity position or what the client will actually pay. That judgement is yours, and so is the sign-off.
Start with one report. The CVR commentary is a good first test because you know exactly what good looks like. Use a business AI account with data controls, never a personal one, because cost and margin data is some of the most sensitive information a contractor holds. Then check every figure against your cost system.
Where AI helps most
- CVR commentary: AI writes the narrative behind the cost value reconciliation, explaining movements in value, cost and margin from your figures.
- Cashflow forecasts: it builds the monthly forecast and cumulative S-curve from your programme and cost plan, ready for you to adjust.
- Commercial risk summaries: it turns a long risk and opportunity list into a short summary senior leaders can act on.
- Subcontract accounts: it summarises an account's history, valuations and open issues before a negotiation.
- Month-end packs: it puts several project positions into one format, so the monthly pack reads the same way every time.
- Challenge: it asks pointed questions of a forecast, such as where the margin has come from, so you can test it before someone else does.
Where to be careful
- Figures. AI can misread a table or get a total wrong. Every number in the report must come from your cost system and valuation, not the chat.
- Forecast judgement. Cost to complete, risk allowances and recovery of disputed items are your call. Don't let a confident paragraph stand in for a properly built forecast.
- Contract positions. Loss and expense, compensation events and payment disputes depend on the contract and the facts. Check your contract and take advice.
- Confidentiality. Margins, cost data and client information should only go into a business account your company has approved.
Frequently asked questions
- Can AI do a cost value reconciliation?
- It can lay out the CVR, check the structure hangs together and write the commentary. The value, cost and forecast figures have to come from your own systems, and the judgement on margin, risk and opportunity stays with you. Treat it as a fast first draft, not the answer.
- Can AI forecast construction cashflow?
- It can turn a programme, a cost plan and payment terms into a monthly forecast and S-curve, and explain the assumptions. The forecast is only as good as those inputs. Check the payment terms against the contract and update it as the job moves.
- Will AI replace commercial managers?
- No. It takes over much of the drafting and formatting around reports and helps you check them. Negotiating final accounts, judging risk and standing behind the numbers in front of a director or client still need an experienced person.
- What should a commercial team look for in an AI tool?
- A business or enterprise plan where your data isn't used for training and your company controls who has access. It should handle spreadsheets and PDFs and sit comfortably alongside Excel and the tools you already use. Pick one, set simple rules and train the team on a single report first.
